In 2013, I sat in my office and listened to an insurance agent tell me over the phone that insurance simply "wasn't available" for what I wanted to do. He couldn't wrap his head around a gym without front desk staff… or any staff.

He was certain that without a person standing behind a counter, the business would ineligible for coverage.

He wasn’t wrong. The first insurance I could get was almost $500 per month! Today, this hurdle is insignificant as non-staffed gym times are commonplace.

This enables two things people in smaller communities crave: Convenience & Familiarity.

The Shift to the "Third Place"

A gym in a small town isn't just a place to lift heavy circles. It is a Third Place. This is an essential social space between home and work for many.

While big-box gyms focus on "churn and burn" volume, a small-town gym succeeds by being self-serve and convenient while doubling down on community.

You don't need 2,000 members to be profitable. You need a system that lets you focus on the people while the tech handles the door access and front desk.

How to Beat the Big Box Gyms

The fitness landscape has changed. You don't win by having more treadmills than the franchise in the next town over.

By focusing on self-serve, convenience, and camaraderie, you can carve out a profitable niche. These are the gems that make people feel comfortable.

People want a facility that is five minutes away and open when they are. By using Kinect, I turned my gym into an automated machine that stays open 24/7 without me ever having to manage a physical key or a plastic fob.

From Cash-Eating Monster to Money-Making Machine

Most new gym owners fall into the Survival Trap. They spend their first year acting as a slave to their expenses.

To win in a small town, you must flip the script and take your Profit First. This means keeping your overhead low by using a "Staffless" model and building a culture that people never want to leave.
